Commercial finance interviews focus on deals, customers and margin. Expect questions about contracts you've modelled, deals you've challenged and how you work with sales. Case studies are common, such as reviewing a proposed customer deal and recommending whether to accept it.

Commercial questions

1. Tell me about a deal you advised against. What happened?

Why they ask: It tests judgement and backbone.

A strong answer covers: the deal, the risk you saw in the numbers, how you made the case, the outcome, and whether you were proved right.

2. How would you work out whether a customer is profitable?

Why they ask: Customer profitability is central to commercial finance.

A strong answer covers: revenue net of discounts and rebates, product costs, cost-to-serve (delivery, service, payment terms), and allocated overheads, with a view on which costs really vary.

3. Walk me through a bid or tender model you've built.

Why they ask: Many roles support bids.

A strong answer covers: inputs, cost build-up, risk and contingency, margin targets, sensitivities, and how the sales team used it.

4. Margin has fallen two points this quarter. Where would you look first?

Why they ask: It tests structured thinking.

A strong answer covers: price, mix, input costs, promotional spend and rebates, by customer and product, and confirming causes with the commercial teams.

5. How do you evaluate whether a promotion was worth the spend?

Why they ask: Trade spend is a large cost in many businesses.

A strong answer covers: incremental volume against a baseline, total cost including retailer funding, margin effect, and the impact on the following period.

6. How would you approach an annual negotiation with a major customer?

Why they ask: Commercial finance supports big negotiations.

A strong answer covers: current profitability, trading terms analysis, scenarios for the customer's likely asks, walk-away points, and supporting the account team during the negotiation.

Partnering questions

7. How do you build a strong relationship with sales without becoming a pushover?

Why they ask: Balance is the essence of the role.

A strong answer covers: understanding their targets, helping them win good deals, being clear and early about red lines, and backing them in front of leadership when they're right.

8. Tell me about a time you helped the business win something it might have lost.

Why they ask: Commercial finance should enable, not only block.

A strong answer covers: the situation, the deal structure or analysis you contributed, and the result.

9. How do you explain contract risk to a sales director?

Why they ask: Clear communication with commercial leaders.

A strong answer covers: plain language, the scenarios that matter, the financial effect, and options to reduce the risk.

Competency questions

10. Tell me about an analysis that changed commercial strategy.

Why they ask: Impact beyond individual deals.

A strong answer covers: the question, the insight, how you got it heard, and what changed.

11. How do you manage the revenue forecast?

Why they ask: Commercial finance often owns it.

A strong answer covers: pipeline and run-rate inputs, regular reviews with sales leaders, tracking accuracy, and challenging optimism.

12. Why commercial finance rather than a more traditional finance role?

Why they ask: They want genuine fit.

A strong answer covers: enjoying customer-facing work, deals and seeing the direct effect of your work on revenue and margin.
